Why September needs a plan

By September, many schools and colleges will move from casual AI experimentation to something more embedded: staff using AI lesson planners, students drafting work with chatbots, and leaders leaning on AI for reports and analysis. At that point, AI stops being a novelty and becomes infrastructure.

When you roll out a new MIS, VLE, or device programme, you map data flows, tighten access controls, update policies and train staff. AI deserves the same disciplined approach. Without a structured plan, you risk ad hoc adoption, blurred responsibilities, and safeguarding or data protection issues emerging mid-term when you have the least time to respond.

This summer-long AI readiness checklist offers a staged playbook for leaders. It assumes you are not starting from scratch, but you want September to mark the point where AI use becomes safer, clearer and more intentional across your organisation.

Step 1: Clarify your AI scope

Before you buy anything new or write a policy, decide what you want AI to do for you from September to December. Think in terms of specific use cases, not vague ambitions.

For example, you might decide that, this term, AI will be used mainly for staff productivity: drafting communications, generating quiz questions, or adapting resources for different reading levels. You might explicitly choose not to support student access yet, beyond tightly supervised pilots in particular subjects or year groups.

Bring together your IT lead, safeguarding lead, data protection officer (or equivalent) and a small group of teaching staff. Ask three questions:

  1. What are the three to five most valuable AI use cases for our staff and students this term?
  2. What are we explicitly not doing yet, and why?
  3. How will we know if these use cases are working and safe?

Capture this in a short “AI scope for autumn term” document. Refer back to it when you evaluate tools, write policies, or plan training. Step 2: Map data flows and compliance

Treat AI like any other system that touches personal or sensitive information. Even if you are only piloting, create a simple, DPIA‑style map of data flows.

List each AI tool or platform you expect to use in September, including any embedded AI features inside existing systems. For each one, note what data goes in, where it is processed, and what comes out. Include:

  • Staff accounts, names and emails
  • Student identifiers, work samples, or behavioural notes
  • Any special category data, such as health or safeguarding information

Identify which tools must not be used with personal data at all and make that explicit. For example, you might permit staff to paste anonymised text into a browser‑based chatbot, but prohibit uploading unredacted reports or safeguarding notes.

Check each vendor’s data processing terms. Confirm data residency, retention, training use, and deletion options. If you are in a jurisdiction with specific data protection requirements, document how each tool meets them or what mitigations you will use.

This does not need to be a legal treatise. A one‑page table mapping tools, data types, risks and mitigations is a powerful anchor when questions arise mid‑term.


Step 3: Infrastructure and access

Next, ensure your infrastructure can support the AI scope you have defined. For some schools, this will mean almost no change. For others, especially where devices are shared or bandwidth is tight, AI can strain systems.

Check whether your network filtering and firewalls allow access to the AI tools you actually want, while blocking risky lookalike sites. If you are using browser‑based tools, consider whether shared devices and roaming profiles are configured to avoid students accidentally accessing staff accounts.

Review your identity and access management. Where possible, use single sign‑on for AI platforms so that account creation and deprovisioning follow your existing joiners‑movers‑leavers process. Avoid staff creating personal accounts with school email addresses on consumer AI tools without central oversight.

Finally, think about device readiness. If you expect teachers to use AI live in lessons, are classroom machines fast enough? Do you need a small number of “AI‑ready” rooms for early pilots rather than promising universal access immediately?


Step 4: Security, privacy and safeguarding

AI changes the texture of familiar risks rather than inventing entirely new ones. Plagiarism, cheating, inappropriate content, and data leakage all take on new forms when AI is involved.

Work with your safeguarding and IT leads to identify your top three concerns. These might include students using AI to evade plagiarism checks, staff inadvertently sharing sensitive data with external tools, or learners encountering harmful content through image generation.

For each concern, define both technical and behavioural controls. Technical controls might include content filters, logging, and disabling image generation for younger students. Behavioural controls involve clear guidance, training, and culture: staff knowing what “good AI use” looks like in their subject, and students understanding boundaries.

Step 5: Governance and policies

Once you have scope, data flows and safeguards in mind, you can update your governance. Resist the temptation to write a standalone “AI policy” that sits on a shelf. Instead, weave AI into existing documents.

Update your acceptable use policies for staff and students to include AI expectations. Clarify which tools are approved, which are prohibited, and which are in pilot. Define expectations around attribution, originality, and academic honesty. Make explicit that “AI wrote it” is not an excuse for inappropriate content or breaches of confidentiality.

Create a simple escalation route. If a teacher sees concerning AI‑related behaviour, or a parent raises a question, who do they contact? How will you log and review these issues? A short, practical “AI guidance for staff” document, linked to your broader policies, is often more useful than a long formal policy that few people read.


Step 6: Roles and vendor management

AI rollout cuts across IT, teaching, safeguarding and leadership. Make those intersections visible by assigning clear roles.

Designate an AI lead or small steering group, ideally including an SLT member, IT, safeguarding and at least one classroom teacher. This group does not have to be large, but it should have authority to make decisions about tools, pilots and priorities.

Clarify who owns vendor relationships. If departments are experimenting with different AI tools, someone still needs to monitor contracts, data processing terms, and renewal dates. Create a simple register of AI tools in use, their purpose, cost, data profile and owner.

Where possible, prefer vendors who offer education‑specific terms, clear data handling commitments and transparent roadmaps. Ask directly about model updates, feature changes, and how they will notify you of significant shifts that might affect your risk profile.


Step 7: Staff training and support

Even the best technical setup will falter if staff feel anxious or unclear. Your aim for September should not be AI mastery for everyone, but confident, basic competence aligned with your scope.

Plan two layers of training. First, a short, high‑level session for all staff that covers your AI vision, approved tools, boundaries, and examples of helpful classroom use. Second, more targeted sessions for key groups: perhaps middle leaders designing assessments, or early adopters who can model good practice.

Offer practical, subject‑specific examples rather than generic demonstrations. A history teacher seeing AI used to differentiate source analysis tasks will be more engaged than watching a generic chatbot tour. Encourage staff to experiment with low‑stakes tasks, such as drafting emails or generating retrieval questions, before using AI in high‑stakes assessment design.

Most importantly, create a support pathway. Decide how staff can ask for help, share examples, or flag concerns. A simple shared folder of approved prompts, model lesson ideas and FAQs can save hours of repeated questions.

Step 8: Pilot, test and communicate

Before term starts, run at least one small pilot that reflects real‑world use. This might be a group of teachers using an AI planning tool to prepare their first fortnight of lessons, or a controlled student activity in a summer school or transition programme.

Use the pilot to test logins, filters, and practicalities. How long does it really take to generate a useful resource? Do staff understand where AI’s limitations sit, and are they comfortable editing outputs?

At the same time, plan your communication. Draft a short message for parents explaining your AI approach for the term: what you are doing, why, and how you are managing risks. Prepare a student‑friendly version to share in assemblies or tutor time, focusing on opportunities and responsibilities rather than fear.

To turn this into action, map tasks across the remaining summer weeks. A simple pattern might look like this:

  • Week 1–2: Agree AI scope, priority use cases and initial toolset. Begin data flow mapping and vendor checks.
  • Week 3–4: Finalise data protection review, set up infrastructure changes, and confirm security and safeguarding controls.
  • Week 5–6: Update policies and guidance, define roles, and prepare staff training materials and example use cases.
  • Week 7–8: Run pilots, refine based on feedback, and finalise communications to staff, students and parents.

You can adapt the pace to your context, but the key is sequencing: vision and scope first, then data and infrastructure, then governance and people.


Measuring readiness and improving

By late August, you should be able to answer a few simple questions:

  • Do we know what we want AI to do for us this term?
  • Do we know which tools we are using, what data they handle, and how we are mitigating risks?
  • Do staff know the basics: what is allowed, what is not, and where to get help?
  • Do we have a clear route for reviewing incidents and updating our approach?

If you can answer “yes” to most of these, you are in a strong position for September. From there, treat AI readiness as an ongoing cycle rather than a one‑off project. Schedule a review at half‑term to gather feedback, update your scope, and refine training.

AI will continue to evolve faster than most other parts of your infrastructure. A disciplined, staged approach each term will help you harness its benefits while protecting your community and your core mission: great teaching and learning.
