In many schools, AI has arrived through enthusiastic individuals: a head of department using a chatbot for schemes of work, a tutor experimenting with automated feedback, a data manager testing AI summaries. These pilots can be impressive, but they rarely change whole‑school practice.

The pattern is familiar. A few staff get excited, a training session creates a brief buzz, then everyday pressures reassert themselves. The AI tools sit in browser tabs, disconnected from the systems that actually run the school: timetables, MIS, quality assurance and CPD. Six months later, leaders struggle to point to anything that has truly stuck.

The difference between scattered experiments and sustainable impact is not the cleverness of the tools; it is the quality of the workflows and the leadership around them. Sustainable AI integration means deciding, deliberately, which 3–5 workflows will become part of “how we work here”, and then designing everything else around making those workflows easy, safe and habitual.

Choosing your 3–5 anchor workflows

The first leadership task is constraint. You cannot embed twenty AI use cases well. You can embed three to five.

Anchor workflows are the recurring processes where AI can remove significant friction for many staff, not just the tech‑keen few. Good candidates usually share three features: they happen frequently, they are currently labour‑intensive, and they are relatively standardised across the school.

For example, you might choose:

  • Planning and adapting lesson sequences for different prior attainment
  • Generating first‑draft feedback statements and marking support
  • Producing parent communication drafts for common scenarios
  • Summarising assessment data into plain‑language insights for teams

To decide, treat this as a strategic exercise, not a brainstorming session. Start by mapping your core annual processes: curriculum planning, assessment cycles, reporting, behaviour systems, safeguarding, CPD and quality assurance. For each, ask:

  • Where are staff losing the most time for the least impact?
  • Which tasks are repetitive and pattern‑based, rather than deeply bespoke?
  • Where would better consistency improve equity and quality for learners?

Involve a cross‑section of staff in this discussion: classroom teachers, support staff, middle leaders and admin teams. Their lived experience of bottlenecks is more valuable than any vendor demo. The goal is not to collect ideas, but to converge on a small set of workflows that will matter across the school.

Co‑designing with staff

Once you have your candidate workflows, resist the temptation to disappear into a meeting room and design them yourself. Workflows that stick are co‑designed with the people who will use them daily.

Take one workflow, such as “drafting feedback on extended writing”. Bring together a small design group: a couple of teachers from different subjects, a middle leader, perhaps an EAL or SEND specialist, and someone with technical oversight. In a short series of sessions, you can:

  1. Map the current process step by step: where the work starts, how it moves, where it stalls.
  2. Identify specific points where AI could help: drafting comments, spotting common misconceptions, suggesting next‑step tasks.
  3. Design the “future normal” process: a simple, agreed sequence that everyone will follow, including where AI is and is not used.

The key is to move from “here’s a clever AI hack I found” to “here is our shared routine for this task”. That means agreeing prompts or templates, deciding where human judgement is non‑negotiable, and clarifying how outputs are stored and shared.

Building AI into existing systems

For workflows to become “just how we do things”, they must live inside the systems staff already use, not in separate experimental spaces. That means thinking in terms of integration, not add‑ons.

If your anchor workflow is around feedback, how will staff access AI support? Is it through a link embedded in your VLE, a button in your assessment platform, or a standard prompt bank stored on your shared drive? How do outputs flow back into your MIS, markbooks or portfolios without extra copying and pasting?

Similarly, if you are using AI to help summarise assessment data for team meetings, build it into your existing data cycle. For example, when termly data is finalised, your agreed process might be: export, AI‑assisted summary using a standard prompt, then upload the summary to the same folder as the raw data and agenda. The AI step becomes one small, standardised part of a familiar routine.

Think also about timetables and meeting structures. If AI‑supported planning is an anchor workflow, protect time in directed hours for teachers to use it. If AI‑generated insights are part of quality assurance, make them a standing item in line‑management or subject meetings, not an optional extra.

Designing for reliability and safety

Sustainable workflows require trust. Staff will not keep using AI processes that feel flaky, confusing or risky. Governance and guardrails are therefore as important as the workflows themselves.

At a minimum, each workflow should have:

  • A clear purpose: when to use AI, and when not to
  • A defined data boundary: what can and cannot be entered
  • An agreed review step: where human checking is required
  • A fallback: what to do if the AI system is unavailable or gives poor results

Document this in plain language, ideally on a single page per workflow. Many schools already have AI policies; the trick is to translate those high‑level principles into concrete practice. For instance, your policy might say that no identifiable pupil data goes into external tools. Your workflow then needs to show how to anonymise inputs, or how to use an on‑premise or centrally managed system instead.

Supporting behaviour change

Even beautifully designed workflows fail if people do not change their habits. Behaviour change is not a training day; it is a process.

Start with clarity. For each workflow, answer three questions for staff: what is changing, why it matters and what support is available. Link the “why” to issues teachers care about: less duplication, more time for feedback conversations, clearer communication with families.

Training should be practical and context‑specific. Instead of generic “AI in education” sessions, run short, focused workshops on each anchor workflow, using real school examples. Ask staff to bring live tasks: this week’s essays, next term’s scheme of work, an upcoming parents’ evening. Let them leave having actually completed work faster and better.

Coaching and peer champions help sustain the change. Identify early adopters who are respected, not just enthusiastic. Give them time to sit alongside colleagues, model the workflow in real lessons or meetings, and capture small case studies. These stories are powerful: “I saved an hour on reports” carries more weight than abstract promises.

Measuring what matters

You do not need complex dashboards to know whether workflows are sticking. What you do need are a few simple, agreed metrics that you track consistently.

For each workflow, consider three lenses:

  • Adoption: how many staff are using it at least once per cycle? Is usage growing, stable or declining?
  • Experience: are staff reporting that the workflow saves time or improves quality? Short pulse surveys or quick check‑ins work well.
  • Impact: are there visible changes in the outputs or outcomes the workflow targets? For example, more consistent feedback, quicker turnaround of reports, clearer data summaries.

Build these checks into existing structures. Add one or two questions to your regular staff surveys. Use line‑management meetings to ask about specific workflows, not AI in general. In curriculum or pastoral reviews, look explicitly at whether AI‑supported processes are delivering the intended benefits.

Iterating over time

No workflow should be permanent. Sustainable does not mean static; it means capable of evolving without constant reinvention.

Set expectations from the start that workflows will be reviewed and refined. A simple pattern works well: embed for a term, review at the end of the cycle, decide whether to keep, tweak or retire. Use staff feedback and your simple metrics to guide those decisions.

Sometimes, the workflow is sound but the tooling needs upgrading. At other times, the workflow itself is too complex and needs simplifying. Occasionally, you will decide to retire a workflow because it is not delivering enough value. That is not failure; it is disciplined learning.

Over time, you might keep your number of anchor workflows stable, but change which ones sit in that core set as your context and priorities shift.

A 90‑day plan

To make this concrete, here is how a 90‑day embedding plan might look.

In the first 30 days, you focus on choice and design. You map your key processes, select 3–5 anchor workflows, and run co‑design sessions for each. You define guardrails, write one‑page workflow guides, and decide how each will plug into existing systems.

In days 31–60, you move into training and early implementation. You run short, targeted workshops, launch the workflows with clear expectations, and support early adopters to act as peer champions. You start collecting light‑touch feedback and note any technical or process issues.

In days 61–90, you consolidate. You refine prompts, templates and instructions based on real use. You integrate small adjustments into MIS processes, meeting agendas and timetables. You capture a handful of staff stories and early impact indicators, then share these with the wider community to reinforce that this is now “how we work”.

By the end of the 90 days, your goal is not perfection; it is stability. Staff should know what the workflows are, when to use them and where to get help. From there, you can continue to iterate, confident that AI is no longer a collection of experiments, but a small set of reliable, shared routines that genuinely support teaching and learning.
