Term 2 is often where AI use becomes real. A few colleagues try lesson drafting, a department pilots feedback prompts, someone experiments with AI for reading support, and a pastoral team asks uncomfortable questions about misuse. By the end of the term, you may have plenty of anecdotes but not much agreement. This article offers a simple, repeatable “AI After-Action Review” (AAR) you can run in 60 minutes to turn scattered experiments into a small set of Term 3 routines that feel safe, fair, and worth the effort.

What this is

This retrospective is a 60-minute AAR, not a full evaluation. The aim is not to prove impact beyond doubt. It is to make good operational decisions quickly: which AI-enabled routines should continue, which should stop, and which are ready to scale.

It is also not a showcase session. You are not collecting everyone’s favourite prompts. You are looking for repeatable routines that reduce friction, protect pupils, and improve learning in a way colleagues can explain. If you leave with three to five routines that most staff can follow without improvising, you have succeeded.

Set the scope

Before you talk about “AI in Term 2”, agree what counts. Otherwise, the conversation drifts into hypotheticals, vendor debates, or student use you cannot influence. A helpful scope statement is: “Any staff-led or school-sanctioned AI use that changed planning, teaching, feedback, intervention, or administration during Term 2.”

In practice, you will want to name three things: which classes or year groups are in scope, which tools or platforms are included, and which workflows count as “use”. For example: “Year 7–9 English and Science; school accounts plus any approved browser tools; planning, resource creation, feedback comments, and intervention materials.” Keep it narrow enough that you can decide, but wide enough that you see patterns.

If student AI use is part of your concern, decide whether you are discussing it as behaviour and integrity (what students did) or as teaching design (what routines you need). The five metrics

You need a small set of leading indicators that staff can judge quickly, even with limited data. Use five, and keep them consistent each term.

Time saved is the most obvious, but define it tightly: minutes saved per week per teacher on a specific task, not “it felt quicker”. Learning quality is about whether the work improved in ways that matter: clearer explanations, better scaffolds, more responsive feedback, or stronger pupil outcomes in classwork. Equity asks who benefited and who was left behind, including language access, SEND needs, and the digital divide at home. Integrity covers academic honesty and the reliability of outputs, including hallucinations and over-reliance. Safeguarding includes privacy, age-appropriate use, and whether sensitive information was handled appropriately.

To capture these quickly, do not chase perfect numbers. Ask for “best estimate + confidence”. A teacher might say, “I saved about 45 minutes a week on quiz creation; I’m moderately confident.” Another might say, “Feedback felt faster, but I’m not sure it improved learning.”

Evidence you already have

You can run this AAR without new data collection if you use what is already in your school ecosystem. Bring a small pack of evidence to the meeting, or ask participants to have it open.

Start with artefacts: examples of AI-assisted resources, before-and-after versions of a worksheet, or a short excerpt of feedback comments. Add operational signals: helpdesk tickets, safeguarding logs, behaviour incidents related to AI misuse, and any notes from line managers or instructional coaches. Include lightweight learning signals you already track, such as exit tickets, common misconceptions from marked work, or the quality of pupil explanations during questioning.

Finally, include staff experience as evidence, but structure it. A quick “two-minute story” format works well: what you tried, what changed, and what you would do next time. This keeps the discussion grounded and reduces the temptation to generalise from a single impressive demo.

Keep, kill, scale

The heart of the AAR is a decision table. You are aiming for explicit decisions with thresholds, not vague “we’ll explore”. Use three categories: keep (continue in the same scope), kill (stop and remove from guidance), and scale (expand to more staff, classes, or departments).

A simple threshold approach helps. If a workflow saves meaningful time and shows clear learning benefits, and it passes safeguarding and integrity checks, it is a candidate to scale. If it saves time but introduces integrity risks you cannot mitigate, you may keep it only for staff-facing tasks (such as planning) and kill it for pupil-facing outputs. If it creates little benefit and adds complexity, kill it kindly and move on.

Here is a compact decision table you can use during the meeting:

  • Scale when time saved is consistently noticeable (for example, 30+ minutes per week on a defined task), learning quality is judged improved by multiple staff, equity concerns have a mitigation plan, integrity risks are manageable with clear classroom routines, and safeguarding is compliant with your policies.
  • Keep when benefits are real but limited to certain contexts, or when risks are manageable only with tighter boundaries (for example, “planning only, no pupil data, no direct copying into reports”).
  • Kill when benefits are marginal, staff confidence is low, outputs are unreliable, equity gaps widen, or safeguarding/integrity concerns cannot be resolved quickly.

Concrete examples help staff decide. “AI-generated differentiated questions” might scale if teachers report fewer planning bottlenecks and pupils engage more, but only if the questions are checked for bias and accuracy. “AI-written report comments” might be kept for drafting but not scaled if it tempts staff to include sensitive pupil information or produces generic, unhelpful feedback. “Student use of AI to write homework” might be killed as an unstructured practice, while a taught routine for “AI as a study partner with citation and reflection” could be kept or scaled.

Common Term 2 patterns

Across schools, what typically works is the unglamorous stuff: routines that remove low-value effort. Teachers often find success using AI to generate first drafts of lesson outlines, create question banks for retrieval practice, rewrite texts at different reading levels (with careful checking), or produce multiple examples and non-examples for concept teaching. These uses tend to save time without outsourcing professional judgement.

What typically fails is anything that tries to replace assessment thinking or pastoral nuance. Unchecked AI feedback can be vague, wrong, or misaligned with your success criteria. Over-automated grading can damage trust if pupils cannot see how marks were awarded. Student-facing chatbots without clear boundaries often generate safeguarding headaches, and “everyone use this tool” roll-outs collapse when they do not match subject workflows. Safeguarding checks

Before you scale anything, run a short safeguarding, privacy, and integrity check. This is not about fear; it is about protecting pupils and protecting staff.

Safeguarding and privacy first: confirm what data is being entered, whether any pupil-identifiable information is included, and whether the tool’s terms align with your policies. Check age restrictions and whether accounts are managed appropriately. Ensure staff know what not to paste into a tool, especially around pastoral notes, medical information, and family circumstances.

Integrity next: decide what “acceptable use” looks like for pupils and staff. If you scale a workflow that produces text pupils will see, decide how you will maintain accuracy and subject integrity. If pupils use AI, decide what they must show to demonstrate learning: planning notes, drafts, oral explanations, or a reflection on how AI was used. The goal is not to ban AI by default, but to make learning visible.

Turn it into a plan

A strong Term 3 plan is short. Choose three to five routines, name an owner for each, and define what “done” looks like in 30 days. A routine should be described so a new colleague could follow it: when to use it, the prompt pattern or template, the checking step, and the safeguarding boundary.

Owners are not “the AI lead does everything”. A Head of Department might own a shared question-bank workflow. A safeguarding lead might own the privacy checklist. A coach or mentor might own a 15-minute modelling slot in a staff meeting. Add a 30-day check-in to review leading indicators again, not to start the whole debate from scratch. Staff prompts

When discussion stalls, use prompts that force clarity. Ask, “What would we stop doing next week if this routine disappeared?” to test whether time saved is real. Ask, “How would we know pupils learned more, not just produced more?” to keep learning quality central. Ask, “Who might this disadvantage?” to surface equity issues early. Ask, “What is the smallest safeguard that makes this safe enough?” to avoid both complacency and paralysis.

If you run this AAR at the end of each term, AI stops being a collection of personal hacks and becomes a set of shared, improving routines. Term 3 then begins with calm clarity: fewer tools, clearer boundaries, and practices that genuinely help teaching.
