The first 30 days

Week 1 should be about agreeing boundaries and defaults, not showcasing features. Confirm your approved tools, your minimum data rules (what must never be pasted into a chatbot), and your logging expectations. In practical terms, that means giving staff a short “safe prompt” template for common tasks such as rewriting instructions, drafting parent communications, and generating low-stakes quizzes, while making it explicit that pupil-identifiable information stays out.

Week 2 is for micro-routines. Choose three routines you want to see consistently across the school: for example, “AI draft, human check, source note”, “two independent checks for factual claims”, and “save prompts and outputs for high-stakes tasks”. Week 3 is for evidence capture. Week 4 is for consolidation. Remove or pause anything that is creating confusion, and publish a short update: what is approved, what is paused, and what you are monitoring next. Staff confidence rises when leaders are willing to say “not yet” to volatile features.

What to communicate

Staff messaging should reduce anxiety and reduce improvisation. A helpful default script is: “AI can support drafting and adaptation, but you remain responsible for accuracy, tone, and safeguarding. If you wouldn’t put it in an email to the whole staff, don’t put it in a prompt.” For pupils, keep it simple and fair: “You may use AI for ideas and feedback where your teacher allows it, but you must be able to explain your work and show your process.” For parents and carers, focus on learning and safety: “We are using a limited set of tools, with clear rules, to support teaching and reduce workload. We will not use pupil data in public AI tools, and we will review impact by half-term.”

The tone matters. If you sound excited, people will experiment. If you sound fearful, people will hide use. Aim for calm professionalism: “We are adopting AI carefully, and we are measuring what happens.”

Procurement and governance

This term’s vendor conversations should prioritise clarity over capability. Ask where data goes, how long it is retained, who can access it, and what subprocessors are involved. Ask what logging you get as a school, and whether you can separate staff and pupil experiences. Ask how new features are introduced: do agentic tools switch on by default, and can you disable them centrally? If a vendor cannot answer in plain English, that is your answer.

It is also worth asking how the product behaves when things go wrong. What happens when the model produces harmful content? What controls exist for age-appropriate filtering? What is the escalation route, and how quickly will you get a response? Governance is not a document; it is the ability to make the system behave predictably in a busy school week.

A lightweight evidence pack

By October half-term, you want a small pack that shows what you decided, what you deployed, and what you learned. Keep it lightweight: a one-page tool register, your updated acceptable use rules, a short training record, and a sample of anonymised “before and after” workflow notes showing time saved and checks added. Add a short incident log, even if it is empty, because “no incidents reported” is still a data point when you can show how reporting works.
